Roofing SEO vs. Google Ads: which one first, and when to run both

They do different jobs, not competing versions of the same job. The real question is not which one is better, it is which one your business needs this month, and when the other one should join it.

Ads buy leads today and stop the moment you stop paying. SEO builds an asset that produces leads at a declining marginal cost, but only after months of work. That is the honest tradeoff, and most roofers pick between them without a real framework for which comes first or when the other should join.

If you need work this month, run ads first

A new roofing company, a slow season, or a cash-flow gap all point the same direction: Google Ads and Local Services Ads produce calls within days of launch, while an SEO campaign needs months before it moves a needle. If the immediate problem is filling next week's schedule, ads solve that problem and SEO does not, no matter how good the campaign is.

If you can absorb a few quiet months, start SEO now

An established roofer with steady lead flow and no urgent cash-flow pressure is in the best position to start SEO immediately, because the earlier it starts, the earlier it compounds. Three to six months for meaningful ranking movement, six to nine before it produces lead flow worth calling a channel. Waiting until ad costs get painful to start SEO just delays the payoff by however long you waited.

The overlap window, month three to nine

This is the part the short version of this answer always skips. Most roofers running both channels see a real overlap window, typically month three through month nine, where ads are still carrying most of the lead volume while SEO is producing early, inconsistent wins: a few keywords cracking page one, a trickle of organic calls. That is normal, not a sign SEO is failing. The mistake is judging SEO's progress by month three against the volume ads already produce on day one, and pulling the budget before the asset has time to mature.

Matching the decision to your budget

Our own three tiers, $599, $899, and $1,199 a month, map roughly to how much of that overlap a roofer can fund at once. At the lower end, most contractors run ads alone until cash flow allows adding SEO. At the higher end, running both from day one is realistic, because the budget can absorb SEO's quiet early months without starving the ad spend that is producing today's jobs.

When to scale ads back

Once SEO is producing a reliable share of monthly leads, usually somewhere past the nine-month mark, many roofers shift ad budget toward the specific gaps SEO cannot fill: a new service line, a city outside the organic ranking radius, or a storm-season spike that cannot wait for search rankings to react. Ads rarely disappear entirely. They shift from carrying the whole load to covering what the compounding asset underneath has not caught up to yet.
